What the sound may mean
A soft click during lifting may occur when a tendon or other soft tissue glides around the shoulder. Popping after a stretch can result from pressure changes in the joint that release small gas bubbles. These sounds can occur in an otherwise healthy shoulder, especially when they are occasional and do not change how you use the arm.
Painful catching, grinding or repeated clunking deserves more attention. The shoulder blade may be moving unevenly, a pattern sometimes called scapular dyskinesis. A feeling that the shoulder slips, shifts or may come out can fit shoulder instability. A fall, forceful pull or throwing injury can affect the labrum, a rim of cartilage that helps deepen the socket. Age-related cartilage wear can also cause rougher movement and grinding; this is described as shoulder osteoarthritis. A sound alone cannot identify which cause is present.

Notice when the sound happens: during reaching overhead, rotation, weight-bearing, sleep or a particular exercise. Record whether it is painful and whether there is weakness, reduced movement, numbness or a slipping sensation. Temporarily reduce movements that repeatedly provoke pain, while keeping the shoulder gently moving within a comfortable range. Avoid forcing the joint to click or testing it with heavy loads.
A clinician or physiotherapist can compare shoulder strength, motion, joint stability and shoulder-blade control. Treatment depends on the finding and may include activity changes, guided exercises for mobility or strength, and rehabilitation after an injury. Imaging is considered when the examination or injury history suggests a cartilage, bone or joint problem.
When to seek care
Arrange an assessment if popping is painful, began after an injury, is becoming more frequent, or comes with weakness, reduced movement, swelling or a sense of giving way. Prompt medical care is appropriate if the shoulder looks out of place, cannot be moved normally after an injury, or the arm becomes numb, cold or unusually pale.
Do not assume that a painless sound will develop into a serious problem. The need for evaluation is guided more by pain, function and injury history than by the noise itself.
